What is Cash Conversion Cycle?

Cash conversion cycle is how many days your money is stuck in stock and receivables before suppliers get paid. CCC = DIO + DSO − DPO. I use it in the monthly working-capital review because two plants can both show profit on the P&L while one needs EUR 200,000 more overdraft to fund the same growth. A EUR 2M manufacturer holding six weeks of inventory, collecting in five, and paying suppliers in four has a different cash profile than a distributor with the legs reversed—even when EBITDA looks similar.

Why Cash Conversion Cycle matters

Growth eats cash when CCC is long. Adding EUR 500,000 revenue with a 60-day CCC can require EUR 80,000 or more in extra working capital before you see profit in the bank. Ignore CCC and you approve a big customer order with 90-day payment terms while production builds six weeks of WIP—you fund their float from your overdraft. Suppliers feel it when you stretch DPO without agreement and they deprioritise your deliveries. The plant feels it when finance cuts stock purchases to preserve cash and production starves for components.

Formula and variables

CCC = DIO + DSO − DPO

DIO — average inventory ÷ COGS × days in period.

DSO — receivables ÷ revenue × days in period.

DPO — payables ÷ COGS (or purchases) × days in period.

Real business example

Velebit Plastika d.o.o., a EUR 2M packaging manufacturer in Karlovac, calculates March: DIO 45 days from average inventory EUR 150,000 and monthly COGS EUR 100,000; DSO 32 days; DPO 28 days. CCC = 45 + 32 − 28 = 49 days. Last year's average was 42 days—the slip is mostly DIO after a safety-stock increase on imported resin. The owner models cash need for 15% sales growth and renegotiates supplier terms toward 35 days DPO while cutting two slow-moving SKU families.

How to interpret the result

CCC is a timeline for cash, not a profit score.

  • CCC lengthening with flat DSO usually means inventory build or shorter payables—find which leg moved.
  • Negative CCC means suppliers finance part of your cycle—protect those relationships.
  • Stretching DPO improves CCC but can cost price or delivery priority if you abuse it.
  • Run CCC scenarios before accepting orders with long production and payment cycles.

Benchmark context

Retail grocers often run negative CCC; capital-heavy manufacturers run positive. Compare to your quarterly trend and to peers with similar production length in annual reports—not to an unrelated sector headline. A five-day improvement versus last year beats matching an industry average that ignores your terms and seasonality.

Red flags

  • CCC up five or more days quarter-on-quarter while sales grow—overdraft demand will outpace profit.
  • DIO rising alone with flat demand—EUR 150k inventory at EUR 100k monthly COGS ties cash in slow stock.
  • DPO falling because suppliers tightened terms after late payment—CCC jumps and material availability drops.
  • Negative CCC turning positive—supplier financing removed; cash need step-changes upward.
  • CCC improves on paper but absolute working capital euros rise with growth—percentage legs hide scale.

Common mistakes

  • Calculating DPO on revenue instead of purchases or COGS.
  • Using point-in-time inventory without averaging across the period.
  • Celebrating lower CCC from delayed supplier payments without a agreed plan.
  • Approving customer terms longer than your CCC can fund from existing working capital.
  • Mixing consolidated and entity-level legs in one CCC calculation.

What should management do next?

  • Publish DIO, DSO, DPO, and CCC on one monthly slide with prior-year comparison.
  • Assign each leg an owner: operations (DIO), finance and sales (DSO), procurement (DPO).
  • Stress-test CCC for +10% revenue and for loss of your largest customer.
  • Link inventory reduction projects to targeted DIO with SKU list and completion dates.
  • Review supplier payment terms annually; trade early-pay discounts against DPO value explicitly.
