Stockout rate is the share of demand events where you could not fulfill from available stock—stockout events divided by total demand events in the same period. It is not fill rate (that includes partial shipments) and it is not backorder count alone. At Logistika Zadar, a EUR 6M regional FMCG distributor, 42 stockout events against 2,100 demand events in March is 2%. I track it revenue-weighted on A-class SKUs because three missed lines on a EUR 80k retail account hurt more than twenty C-class misses on slow movers—and because buyers who only see a 2% headline miss the pattern when those 42 events cluster on promotional weeks.
Every stockout is a choice you already made in safety stock, forecast, or supplier lead time—and a bill someone pays. At 2% headline rate, Logistika Zadar still lost an estimated EUR 18k in March when two A-class beverage lines went empty during a retailer reset. Customers do not wait: they shelf-fill from a competitor and your buyer gets a secondary slot next quarter. Warehouse teams pay in emergency picks, partial shipments, and apology calls. Finance pays in expedite freight and overtime on the next inbound container. Chronic stockouts on 5% of SKUs while C-class sits at 180 days of supply means your inventory euros are in the wrong place—not that you need more inventory everywhere.

Logistika Zadar closes March: 42 stockout events on 2,100 total demand events across the central warehouse and two cross-docks. Stockout rate = 42 ÷ 2,100 × 100 = 2%. Revenue-weighted, 31 of the 42 events hit A-class SKUs worth EUR 240k annual revenue. Root cause split: 18 events trace to a supplier ASN two days late on two beverage families; 14 to safety stock on promo SKUs sized for normal weeks, not the retailer reset. The supply chain director sets a 60-day target: A-class revenue-weighted stockout rate under 1.5% while holding total inventory euros flat.
Stockout rate measures service failure frequency—segment before you celebrate or panic.
Industrial distributors serving key accounts often target under 2% revenue-weighted on A-class and accept higher rates on C-class with substitutes. Compare to your own trailing twelve months and to the service level in customer contracts—not a generic zero target. FMCG reset weeks will spike any distributor that sizes safety stock for average weeks; benchmark promo periods separately. Improvement means fewer A-class events with stable inventory euros, not buying blanket safety stock on the whole catalogue.
